Diagnosing and rebuilding a driver activation funnel — from 25% to 58% in Southern Germany. The number wasn't the project. The project was finding out where the funnel leaked, which required building the instrumentation to see it at all.
01 · The number
25% → 58%
Driver activation — defined as a registered driver completing their first ride within 7 days of registration — sat at around 25% across the Bolt Rides platform in Southern Germany. Over six weeks in August–September, that number moved to around 58%.
But the number wasn't the project. The project was understanding why the funnel was leaking before touching anything.
02 · The funnel
Where drivers were falling off — and why nobody knew for sure.
Before the project, activation was a single number reported weekly. There was no in-app instrumentation of the funnel stages — no data on which specific step drivers stalled at, no attribution of drop-off to cause.
The first work was instrumentation: build analytics inside the app to measure the funnel stages directly. Registration → document upload → document verification → account activation → first ride booking. Only with the funnel visible could the real friction points be located.

03 · What we found
Five friction points across the activation journey.
Combining the new funnel data with structured interviews with drivers and fleet owners, five distinct friction points surfaced.
- Manual document review. Verification was done manually, inconsistently, and slowly. Drivers waited without knowing when their documents would be reviewed.
- Unclear communication. When something was missing or wrong, drivers were not told what specifically. Notifications were generic. Support responses were slow.
- Duplicate account blocks. Accounts were often linked to other fleet operators from prior work. These duplicates blocked activation but were not flagged clearly for resolution.
- Language barriers. Onboarding material existed only in German and English. A significant share of the driver base was not fluent in either.
- Long-tail deprioritization. Small fleets — few vehicles, few drivers — sat at the bottom of the activation queue. Multi-app drivers, those simultaneously registering on competitor platforms, got less attention. Both were high-value segments in terms of activation potential.
04 · What we changed
Six interventions across data, process, and communication.
The interventions targeted the specific friction points rather than optimizing the funnel broadly.
- In-app funnel instrumentation. Analytics inside the app measured drop-off per stage, enabling ongoing diagnosis without waiting for weekly reports.
- Better duplicate detection. Automated flagging of duplicate accounts at registration, with clear resolution paths surfaced to the driver and to Support.
- Communication improvements. Notifications about missing or incorrect documents were rewritten to be specific — telling the driver what exactly was needed and how to fix it.
- Translated onboarding material. Onboarding content translated into additional languages relevant to the Southern German driver base.
- Small fleet prioritization. Long-tail fleets moved up the activation queue with explicit process. The multi-app driver segment received targeted retention interventions.
- Feedback loop with Support and Ops. Coordinated with Support and Ops teams for faster iteration cycles — friction found in the funnel data or in driver interviews got routed and addressed within the same project sprint.
05 · What moved
The funnel unblocked.
The activation rate more than doubled — but the more important shift was structural. The funnel was now measurable stage by stage, friction points had documented resolution paths, and small fleets were no longer waiting weeks for attention.
The improvement was not one intervention. It was the compound effect of removing six specific frictions where they occurred.
06 · What I learned
Diagnosis before optimization, always.
Three things I would keep from this project into any future funnel work.
- Instrument first, optimize second. A single number reported weekly hides more than it reveals. In-app funnel data was the pivot that made the rest of the project possible.
- The long tail is the opportunity. The fleets with the least attention are often the highest ROI to activate. Small does not mean unimportant.
- Communication is a process fix, not a copy fix. Rewriting the notification wasn't the intervention. The intervention was the process that made the notification useful — knowing what to say, when to say it, and having the data to say it accurately.
Validation & attribution
This project ran during my time at Bolt Rides in Southern Germany (August–September). Specific figures — sample sizes, timeframes, individual attribution — are available on request for those seeking additional context.
- Contribution split. I owned the funnel analysis, the intervention design, and the coordination across Support and Ops teams. Execution required cross-functional partnership with those teams.
- The diagram was drawn for this case study. Stage proportions are illustrative; the measured endpoints are registration and first ride.
- No platform internals. Screens, tooling, driver records and commercial terms are left out; activation figures are stated as rates, not absolute volumes.
