01 · Featured case study

Nexio Fleet — Building compliance-native product for Berlin PHV fleets.

Strategy, operations and product at an early-stage compliance SaaS. I translated regulatory frameworks (LABO, PBefG) into product specifications, ran field discovery with fleet operators and drivers, and built the systems that make compliance measurable.

  • Product ownership. Specs for the Driver App and Fleet Dashboard, QA across iOS, Android and web, and structured feedback loops between operations and engineering.
  • Compliance at scale. The framework underpins compliance for 800+ active drivers across 8 fleet operators in Berlin and Brandenburg.
  • Automation. Manual reporting effort down 60–70% via Python pipelines integrating Uber and Bolt platform data.

Alcorte Alemán — Running a 50-year-old butcher shop through WhatsApp.

An AI order-management system for a family butcher shop in Mexico City, designed around a single constraint: the operator never opens a dashboard. WhatsApp is not a channel bolted onto the product — it is the entire product surface, for customers and owner alike.

  • Constraint-driven architecture. “No dashboard” treated as the specification rather than a limitation to work around.
  • Production integration. Meta WhatsApp Business API, Vercel, Supabase RLS and a Claude agentic loop with tool calling, wired end to end against live data.
  • Scale. 120+ products across 1000+ customers, with row-level security keyed on vendor_id so the schema is multi-tenant from day one.

03 · Featured case study

Wolt — Turning courier gear from a purchase into a loop.

Courier equipment at Wolt Germany was bought once per hire and never came back: the cost curve tracked hiring and turnover rather than active courier count. I redesigned the lifecycle from linear to circular — recovery at offboarding, refurbishment in Berlin, and a recycling route for gear that could not be saved.

  • Lifecycle redesign. Four intervention points: offboarding recovery, financial accountability for missing items, warehouse refurbishment, and downstream recycling via TARPREC through Wolt HQ Denmark.
  • Nationwide rollout. Gear return embedded into offboarding across 6 German cities covering 2,000+ courier partners.
  • Result. 30% reduction in equipment procurement spend, first 12 months against the following 12 post-implementation.

04 · Featured case study

Bolt — Rebuilding a driver activation funnel nobody could see inside.

Driver activation at Bolt Rides in Southern Germany was a single number reported weekly: around 25%, with no visibility into which step drivers stalled at. I built the in-app instrumentation to see the funnel stage by stage, then designed interventions against each specific leak.

  • Instrumentation first. In-app analytics measuring drop-off per stage — registration, upload, verification, activation, first ride — replacing a weekly aggregate that hid the leak.
  • Diagnosis. Five friction points: manual document review, generic communication, duplicate account blocks, language barriers, and deprioritised long-tail fleets.
  • Result. Activation moved from 25% to 58% in six weeks across 1,000+ registrations.

05 · Featured case study

Bliq — Rebuilding fleet supply in a market that already had incumbents.

Drivers and fleets already belonged to Uber and Bolt. Incentives bought activation and never bought retention: fleets switched on for a bonus, and switched back when it ended. I designed an Earnings-per-Hour model with a service-level agreement attached, piloted with one fleet before it went near the network.

  • The fleet insight. Operators wanted predictability, not bigger bonuses — short campaigns made vehicle planning impossible, so the model committed to earnings across the low season.
  • SLA as the mechanism. The guarantee was conditional: >90% acceptance, ≤10% cancellations and availability at peak, so subsidised supply became actual capacity.
  • Attribution. I owned the pilot design, the SLA, the budget and the rollout call; the 4.6× driver growth over the period is a company-level result the pilot contributed to.

Marketplace Strategy & Analytics — European Premium Mobility

A self-directed analytical project applying my framework to a multi-city premium ride marketplace. Demonstrates how I approach growth strategy, partnership accountability, and quality economics at marketplace scale.

  • BD strategy across regions. Growth-market selection through explicit filter gates — partnership-channel markets (airline-driven, Southern Europe) and direct-customer markets (Western Europe).
  • Customer-facing analytical dashboards. Built in Python, Streamlit and Plotly — operational telemetry, partner performance, segment economics, and quality-vs-margin views.
  • Quality Contribution Index. Penalty-adjusted contribution metric translating quality failures into a per-ride P&L number.
